As CEOs, we often fall into the trap of being the HERO: rushing in to save the day, solving every crisis, and being the go-to person for all decisions. It feels good, doesn’t it? Like Clark Kent ducking into a phone booth to emerge as Superman, we get an addictive rush from being the one who fixes everything.
But here’s the uncomfortable truth: this “Superman Complex” is holding both you and your team back.
The Cost of Being the Hero
Every time we swoop in to save the day, unconsciously, we send a clear message to our team: “I don’t trust you to handle this.” This creates a cycle of learned helplessness where work bottlenecks around us and our team becomes increasingly dependent on our input.
The result? A business that can’t function without its hero-CEO, and a leader TRAPPED in a prison of their own making.
The Yoda Way: A Better Path to Leadership
Consider instead the wisdom of Yoda, the legendary Jedi Master. As one Scale to Freedom alumni, Jason “Wally” Waldron, observed, Yoda represents a fundamentally different approach to leadership.
Yoda doesn’t rush in to save the day. Instead, he:
- Is deliberate and intentional

- Knows when to step back and let others learn through experience
- Celebrates victories without needing to be at the center of them
While this approach might seem slower initially, it develops something far more valuable: independent thinkers and leaders capable of handling increasingly complex challenges on their own.

The shift from Hero to Mentor requires us to find our significance outside of being the primary doer in our business. This isn’t easy: it requires us to let go of the immediate gratification of problem-solving and embrace the longer-term satisfaction of developing others.
True Yoda-like leaders create understanding within their team that runs so deep, the team can function and even thrive without constant guidance. This is how you build a truly sustainable business that isn’t dependent on any single individual – even you.
We need to be able to get rid of the Hero mindset to embrace the Mentor mindset.

Change is hard. Not changing is harder.
Although any change is hard, and shifting from Hero to Mentor can feel particularly challenging… But as difficult as change might be, not changing is ultimately much harder.
